Most martial arts school owners dream of building a stacked team.
A team where you can snap your fingers and boom, someone steps in on the mat, leads the class like a pro, and keeps the school humming.
Thatโs what we call bench strength.
It means having instructors ready to jump in if someone gets sick, moves away, or takes another job. And itโs essential if you want to grow without burning out.
But hereโs the part no one talks aboutโฆ
If your bench is too full, eventually your team leaves.

๐ Ever hear of a backup quarterback leaving to become a starter?
Of course you have. It happens all the time in the NFL.
Theyโve got the talent. Theyโve got the drive.
But theyโre sitting behind someone else, waiting for their shot.
Eventually, they stop waiting and go find a team where they can play.
Your martial arts school is no different.
You can have the most loyal, humble, talented assistant instructors in the worldโฆ
But if they donโt see a path forward, theyโll start to look sideways.
And then someone (usually a friend, a girlfriend, a spouse) says:
โWhy donโt you just open your own school?โ
Thatโs when the clock starts ticking.

Letโs be honest, this is a good problem to have, most schools donโt have enough staff.
But if youโre lucky enough to have a team filled with great instructors, you need to think long-term.
You canโt hoard talent and expect it to stay. If you hoard anything, it grows mold. Because people donโt stick around for praise, they stick around for purpose and progression.

Hereโs how to keep your bench strong and loyal:
โ Let Them Learn From the Starters
Have your top players shadow your A-team instructors. Break down why decisions are made on the mat, not just what is done.
โ Rotate Them In
Give your bench real reps, not just birthday parties or warm-ups. Let them teach segments, sub in for full classes, and lead events.
โ Show Them the Path
Whether itโs opening a new location or expanding your class offerings, your team needs to see how they grow if they stay with you.
If they canโt see it, theyโll go build it elsewhere. And if thatโs what you want? Thatโs cool too! But if you want to grow together, youโll go further.
This weekend, take a hard look at your bench.
